The watchmaking company Awarder faced problems typical for a growing business: processes were becoming more complex, workloads were increasing, and the old management system, based mainly on verbal communication and chats, was no longer working effectively. To systematize production and reduce the impact of the human factor, they chose the Hesh system.
We spoke with Awarder representatives to find out how the implementation process went and what results were achieved.
The Challenge: Operating in "Manual Control" Mode
Before implementing Hesh, production processes at Awarder were poorly structured. Employees often communicated among themselves and distributed tasks independently.
"Every employee communicated with each other, telling each other what to do and so on. Before that, it was all just verbal. Well, maybe some Telegram chats, but that was about it."
This approach had several drawbacks:
Lack of systematicity: Tasks could be lost or completed late due to the human factor.
Difficulty in control: It was hard to track the status of orders and the quality of work. Before the system's implementation, process control was virtually non-existent.
Problems with defects: Recording and analyzing the causes of defects were complicated, which hindered systematic quality improvement.
The main goal of implementing Hesh was the desire to systematize work, "so that employees wouldn't forget to do their tasks," and to avoid delays and downtime in the production process.
The Implementation Process: Team Adaptation
Transitioning to a new production management system is always a challenge for a team. At Awarder, this process did not take a long time. According to company representatives, the easiest stage was populating the system with product data. Implementing the program and training the team required slightly more effort. Initially, it was difficult for employees to get used to the new format, as they had previously used a CRM system to view order information. However, it took the team about a month to fully adapt and get used to Hesh.
Results: Structure, Control, and Analytics The implementation of Hesh fundamentally changed the approach to production management at Awarder.
1. Clear Planning and Task Distribution
The company now has a clear sequence for all tasks for each product. Managers create orders, which are automatically pulled into Hesh, allowing them to plan production load 14 days in advance.
"Now we have a clear sequence for all tasks [...] and each employee can already see what tasks await them and can plan their workday." Communication has become more structured, and the amount of verbal discussion about work processes and paperwork has decreased.
2. Improved Quality Control
One of the key achievements was establishing a quality control system. Hesh allows for detailed recording of defects and analysis of their causes.
"The situation has improved significantly now, as we can track problems, describe them clearly, and understand the real state of production." Now, Awarder holds a meeting every day at 9:15 AM to process quality control and all returns. This allows them to react quickly to mistakes and train employees to avoid them in the future. It's no surprise that the "Quality Control" and "Analytics" modules became the most useful for the company.
3. Work Time Tracking
The company began to more accurately track the time employees spend on tasks. A goal was set for the majority of the workday (6 out of 8 hours) to be logged through Hesh, which allows for productivity analysis.
4. Team Engagement
Despite initial difficulties with adaptation, the team quickly appreciated the benefits of the new system.
"At first, it was a bit [difficult], like they were afraid of it all. Now they are interested, they come up on their own. They say: 'I have a task that isn't closed for me.'" Such proactivity indicates a high level of adoption of the tool and an understanding of its value for daily work.
Overall Impression and Future Plans
Awarder rated the results of the collaboration very highly: satisfaction with the implementation and the impact on overall productivity received a 10/10 rating. The effectiveness of technical support was also noted (10/10).
Answering the question of what they like most about Hesh, the company noted:
"Its thoroughness. That everything was thought out for us, and we just need to maintain it."
The company continues to work on optimization. One of the current tasks is to achieve fully automatic task distribution, which is currently complicated by the fact that not all employees have universal skills. There is also a need to improve time tracking when performing multiple tasks simultaneously.
